Redesigned the core merchant and shopper experience for ShopOS — an AI-driven e-commerce platform serving 10,000+ merchants. The goal: make complex inventory management feel effortless and fragmented checkout feel seamless.

The Problem

Merchants were drowning in setup complexity. Shoppers hit friction at every turn — multi-step checkout, unclear CTAs, and an experience that felt different on every device. Conversion was bleeding out at the top of the funnel.

Process

Discovery

User research with 40+ merchants and 200+ end customers across 3 cohorts. Shadowed 6 merchants during onboarding.

Competitive Analysis

Benchmarked 12 e-commerce platforms on 34 UX criteria. Found our weakest points in onboarding speed and checkout confidence.

Architecture

Restructured information architecture. Reduced merchant task depth from 7 layers to 3. Simplified shopper checkout to a single scroll.

Prototype & Test

Built high-fidelity interactive prototypes in Framer. Ran 4 rounds of usability testing with 8 participants each, iterating weekly.
